lost backup photos, etc.

Please help! Did a backup to my laptop of my wife's old Iphone 8 before upgrading to 12 Pro today. Now Itunes won't let me restore the backup. Says some error about having to upgrade to the latest iOS. When I try to do that to the new phone, it says an error occurred and won't let me do that either. The backup is sitting on the laptop but I can't get to anything. Have I lost all of these photos-there are years worth of photos we assumed were backed up before we turned in her phone today.

Any help would be really appreciated. Thanks!
